Aadi Projects is a private partnership organised around two practices. Our consulting practice works on strategy, operations, organisation, and the questions of growth and change that companies face. Our capital practice works on how a business is funded, structured, and owned.
The two practices share a single partnership, with the structural separations the work requires. We are organised at boutique scale, built on the India–US corridor as our two primary markets, with practitioner-level expertise across Latin America, Europe, and Southeast Asia.
Our work is fact-based and outcome-driven. Where the structure allows it, our economics are tied to the outcome. Where it doesn't, we charge a fee that reflects the work and stand by the result.

Every engagement is led directly by a managing director, supported throughout. We do not hand off engagements to people the client has not met.

Where the structure allows it, our economics are tied to the outcome of the engagement. Fees, success components, and any cross-program participation are disclosed in writing.
The firm is structured as a partnership. Our people come from backgrounds in management consulting, private equity, principal investing, operating leadership, and the industries we cover. Engagements are led directly by partners with decades of combined experience.
We are intentionally selective about who works on what. The people the client meets in the first conversation are the people who deliver the work. We do not run an analyst pyramid, we do not staff up to win mandates, and we do not stay on after the work is done.
Our judgment is concentrated where it should be — in the room with the client. Sector depth is supplied by the advisor network. Analytical capacity is supplied by AI tools and external execution partners.

Twelve tracks · Curated network
The firm maintains a curated network of advisors organised across twelve sector tracks. Members are practitioners who have spent their careers inside the industries we cover — as operators, founders, regulators, and investors.
Network members are engaged on a per-mandate basis under signed engagement agreements, non-disclosure agreements, and conflict-of-interest declarations. We add members slowly, on demonstrated depth, and remove them where engagements show they are no longer the right fit.

i Independence and partner-led delivery
Every engagement is led directly by a managing director. The firm does not hand off engagements to teams the client has not met, and does not represent that the work will be delivered by people other than those in the room.
ii Conflict management
The firm maintains structural separations between consulting, capital advisory, and investment activity. The investment program operates under a separate legal entity. Information firewalls govern the flow of information between practices. Co-investment alongside an advisory client is made explicit, disclosed, and consented to before it occurs.
iii Confidentiality
The firm operates under formal confidentiality obligations to every client. Members of the advisor network engage under non-disclosure agreements that match or exceed the obligations of the underlying engagement. We do not publish client names without consent, and we do not refer to the work in any forum where it could be identified.
iv Tied economics, where appropriate
Where the structure of an engagement allows it, part of our economics is tied to the client's outcome. We do not use tied economics where the outcome cannot be cleanly measured, or where the structure could compromise the firm's independence of advice.
v Finishability
Every engagement is scoped to a defined outcome and a defined end. We do not propose work we cannot complete, and we do not stay on after the work is done. Where a continuing relationship makes sense, it begins as a fresh engagement on its own terms

The traditional consulting model — large pyramids of junior analysts — is under structural pressure. A partnership organized around partner-led work, sector-deep advisors, and AI as a working method delivers the breadth of a large firm at a fraction of the fixed cost. We have organized the firm around this.
Strategy and capital are converging.
The questions that boards, founders, and investors ask are increasingly questions where the two cannot be separated. Firms that maintain strict walls between consulting and investment are cut out of the most valuable conversations. We hold both sides of the table, with the structural separations needed to manage the conflicts.
The India–US corridor is the most consequential business relationship of the next decade.
Capital, talent, customers, and supply chains are flowing across it in both directions, faster than the global firms have built the depth to serve. The opportunity for a boutique partnership with operators on both sides is not to compete on cost. It is to compete on depth, on accountability, and on the seniority of the people who actually do the work.
